How to Find Zhentarim Hideout in Baldur's Gate 3
Waukeen's Rest is a settlement north of the Blightened Village and west of the Emerald Grove. Be wary, for hyenas prowl the dingy abode—not that you'll find them very hospitable, of course. Laying them low can earn you a nice bit of experience and may even net you an Inspiration Point—or just give it to Karlach to make him easier to keep around.
By the time you get into Waukeen's Rest, you could tell that it's chaos everywhere. Fist Recruits are desperately trying to save the Grand Duke from a building that's been set ablaze. This can be a fun side quest, since you are going to be granted the option of helping these brave men, or not, but it doesn't serve the purpose of your mission. Emerging victorious with their help can bring you a good, rare weapon to add to your arsenal.
Start your search to find the Zhentarim Hideout by moving to the north from the house that has gone up in flames. Your path will be impeded by a hut, which has been encircled by wooden crates. Clearing this obstacle will give you way to the entrance that has been hidden away underneath the house.
Remember, however simple this pass into the Underdark might be, the perils of what lies beyond it are anything but simple. Expect the worst for there are perils lying in wait in the shadows within this hidden fortress.

Your first will be with Salazon, a belligerent who insists on your leaving. Stealthily inclined characters like Astarion may not have to resolve this encounter at all. For the rest, though, there's the small matter of talking or fighting their way past this altercation.
A successful Persuasion check can make it possible to defuse the situation, passing peacefully. On the other hand, a good Dexterity check at the right time might offer the chance to evade Salazon. Well, at least if neither of those pans out. All else failing, there's always combat. Keep in mind that even in combat, a smart use of Intelligence can yield surprising effects.
At the end of the day, the way through this first encounter is going to depend on who makes up your party, which characters you've chosen, and how you've built those characters.
Zhentarim Hideout
If you head down into the basement, you will come to a very small antechamber that is also displaying an odd assortment of vases, wardrobes, and other decorative clutter. Despite its small size, a character with a keen eye notices that a room beyond has a hidden passage. A sleight-of-hand check, DC 12, uncovers that what seems like an ordinary wardrobe located at (382 X, 259 Y) is in fact the entrance to the Zhentarim Hideout.
A drop-down ladder will appear the moment the wardrobe is swung open, welcoming you down into the bowels of your hideout, easily returnable to via fast travel point. The underground is a place of great hustle and bustle, potential rewards, but also mystery and, worse, a lurking danger. You might meet Zarys, a crucial character in the affair with the lost shipment; Oskar Fevras, an artist in dire need of help; the merchant Brem plying his wares; or the fearsome trio of wolves Indra, Istor, and Isbeth known to have a score to settle with Shadowheart.
All through the hideout, locked iron gates guard chests full of treasure. However, take care because one mistake or a bad check could easily set things off, throwing you unprepared into a desperate battle against many. The rewards at stake down there are huge, but a party wipeout is always in the balance, so walk softly and always prepared for everything in your path.
